Background

Cengage Group has been a force in education since the early twentieth century, growing into one of the world's largest education technology companies. Cengage Work, its workforce skills division, exists to close the labor gap for skilled workers by connecting job seekers with the training, credentials, and employer relationships they need to launch careers. Healthcare is the sector where that gap is most acute: more open positions than qualified workers, and a persistent mismatch between the credentials employers require and the pathways students can access.

Cengage recognized that closing the healthcare workforce gap required more than digital courseware. It required a product that could partner directly with employers who are recruiting, training, and onboarding new employees who arrive ready to contribute from day one. The opportunity was clear, but translating it into a viable product required deep research, disciplined concept development, and a structured path from idea to market.

Cengage engaged C\R Strategy Partners to bring that vision to life. Working with Cengage's EVP of Workforce Skills, C\R researched the unmet needs of students and employers, developed and validated product concepts, and designed and built Ready to Hire—a healthcare workforce readiness platform that partners with employers to recruit, train, and onboard new employees who meet job requirements from their first day on the job.

The Challenge

A platform that served both sides of the workforce gap, employers and job seekers alike, had to navigate four distinct challenges:

  1. A persistent healthcare workforce shortage: Healthcare providers faced more open positions than qualified workers, which created a structural imbalance that existing training and credentialing pathways had not been able to close. Any new product had to address the root cause, not just the symptom.

  2. Misaligned employer and job seeker needs: Healthcare employers needed workers who arrived trained to their specific standards; job seekers needed clear, accessible pathways into skilled roles. Bridging that gap required a product designed around both sides of the market simultaneously.

  3. No validated product concept: Cengage's vision for a workforce readiness platform had to be grounded in real user and employer needs before any build could begin. The product concept, and its business case, needed to be developed and validated before Cengage could commit to scale.

  4. Analog-to-digital workflow complexity: Translating the on-the-job training process into a digital platform required a deep understanding of how training actually worked in healthcare settings; and how to make the shift from analog to digital without disrupting the real-world workflows trainers and supervisors depended on.

Our Approach

C\R Strategy Partners applied its Aligned Innovation framework to design and build Ready to Hire. Four phases brought the platform to life:

  1. Research – Partner with Cengage's EVP of Workforce Skills to interview Pharmacy Technicians, Training Managers, Employers, and prospective hires, surfacing the unmet needs of gateway students seeking healthcare careers and the employers working to hire and retain them.

  2. Validation – Develop multiple product concepts aligned to top student needs and employer purchasing triggers, select Ready to Hire as the proof-of-concept platform, and validate it through prototype testing against detailed Product, Business, and Curriculum Requirements.

  3. Build – Build Ready to Hire through an analog-to-digital workflow analysis with pilot partners, translating real on-the-job training processes into a digital platform managing Technician Trainees, Trainers, and Hospital Administrators with integrated online learning and supervisory feedback loops.

  4. Pilot – Pilot Ready to Hire with Northwell Health, gather real-world feedback from employers and trainees, and build the operational foundation for expanding the platform across a growing network of healthcare employer partners.

Learning & Outcomes

Ready to Hire gave Cengage a validated, live product at the intersection of workforce training and employer partnership, and gave healthcare employers a new path to hire people who arrive ready to contribute:

  • Validated product concept: A rigorous research and validation process confirmed both the market need and the product design before Cengage committed to full development.

  • Employer-centered platform design: High-fidelity mockups and a fully designed platform architecture gave Cengage a product built around how healthcare employers actually hire, train, and onboard.

  • Digital training workflows: Analog-to-digital workflow analysis translated real on-the-job training processes into a digital platform managing Technician Trainees, Trainers, and Hospital Administrators, preserving the supervisory relationships that make healthcare training work.

  • Integrated learning and feedback: Online learning modules paired with supervisory feedback loops gave trainees real-time support and gave employers visibility into trainee progress from day one of employment.

  • Pilot-ready infrastructure: Ready to Hire launched with the product architecture, user workflows, and employer onboarding processes needed to run a structured pilot with a major healthcare employer, and generate the evidence to support expansion.

  • Scalable employer partnership model: The Ready to Hire model established a replicable framework for partnering with healthcare employers to recruit, train, and onboard new employees, giving Cengage a foundation to scale across multiple employer partners and healthcare roles.

The Results

Ready to Hire moved from a research-backed concept to a live piloted platform, and produced concrete outcomes for Cengage and its employer partners:

  1. Ready to Hire launched as a live product: A fully designed and built healthcare workforce readiness platform was researched, validated, and brought to market.

  2. Proof of concept created and validated: A structured research and prototype process confirmed the market need, employer purchasing triggers, and product design, giving Cengage the evidence it needed to invest confidently in development and launch.

  3. Piloted with Northwell Health: Ready to Hire completed a successful pilot with Northwell Health, one of the nation's largest healthcare systems, generating real-world data on trainee outcomes and employer engagement to support continued expansion.

  4. Expansion underway across new employer partners: Building on the Northwell pilot, Ready to Hire is scaling across a growing network of healthcare employer partners.
